Hello everyone, i am trying to replicate a project from here but with no success, if i spin the motor with hand the real rpm on the lcd changes, so tacho works, i can hear the relay click, so that works, i scoped the output of the zero cross circuit, that works, but i still have nothing on the output that goes to the triac. What could i be doing wrong ?

Your here link does not work. Post a schematic of your project as you have wired it, showing all power, ground,power supplies etc. Supply links for each hardware device. I have a feeling you will find the problem before you finish the schematic. I would suggest you change the mains to a 24VAC transformer, this will allow you to scope the power side without blowing the scope.
I am aware that my link does not work, i am sorry for that and TheMemberFormerlyKnownAsAWOL got the right link, hopefully it works this time, you have the schematic and everything there. What i added extra is my PCB, i am attaching a print screen because it won't allow me to uploade the pcb file.

Many options. Just a few possibilities from the top of my head:
Poor soldering.
Wrong overall circuit.
Broken component (triac or control).
Incorrect software.
Not enough information to evaluate any of those. There could be other causes of your problem of course.
One simple test you can do is "blink" the TRIAC: switch the output that controls U3 on and off for a full second at a time, and connect an indicator light to the output M. This light should now blink. If not, your TRIAC circuit has a serious problem.
I do see insufficient clearance between the high and low voltage side on your PCB. It is customary (with good reason) to have a slot in the PCB around the common pin of K1. Or is that K2? Why are there TWO designators inside ONE component??
I can't find a programming header or serial interface on your PCB. Both would make your life debugging the thing a lot easier.
Track routing at U2 makes for terrible high voltage separation, as does the track from R14 to the relay.
